ESSENTIAL Volunteer Training

Learning Objective and Target Audience
Christ Fellowship Kids Ministry serves over 5,000 children weekly across 13 campuses, supported by more than 1,000 dedicated volunteers. I was tasked with transforming the existing volunteer training to achieve two core goals: increase engagement and introduce measurable accountability. Despite having 13 professionally produced videos, volunteers were not fully engaging with the content, and the ministry lacked a centralized platform for tracking, assessing, and retaining learning.Volunteers range from newcomers to seasoned participants, each balancing service with busy professional and family lives. Any solution needed to be relevant, accessible, spiritually meaningful, and respectful of their time and varying levels of technological comfort.

Research Methodology and Instructional Redesign Approach
To create a more engaging and accountable learning experience, I drew upon Adult Learning Theory (Knowles, 1980), Backward Design (Wiggins & McTighe, 2005), and Story-Based Instruction (Greene, 2020). My first step was a thorough analysis of all 13 training videos, noting the absence of documented learning objectives and identifying essential core competencies. Working backward from desired outcomes, I restructured the training into nine focused, manageable lessons delivered over three weeks. This approach optimized pacing, reduced cognitive overload, and increased lesson completion rates.

Recognizing the power of narrative, I introduced two relatable characters—Esse and Al—whose names bookend the word “Essential.” Esse represents the hesitant new volunteer, our most common applicant type, while Al embodies the wisdom and encouragement of a seasoned, respected leader. This narrative strategy, aligned with Christ Fellowship’s ESSENTIAL leadership values, reframes volunteers as the ministry’s indispensable foundation and culmination.

To further drive engagement, I incorporated real volunteer stories, integrated devotional elements, and designed practical activities such as incident-report simulations and guided technology walkthroughs. Through this approach, volunteers not only gained knowledge but also practiced essential skills, navigating both the content and required software with confidence.

LMS Strategy and Implementation
Previously, Christ Fellowship relied on fragmented platforms like Google Drive, YouTube, and Roku, none of which supported comprehensive tracking or assessment. Drawing on research and best practices in LMS design (Foreman, 2013), I recommended a custom LCMS-LMS solution that supports proprietary content, embedded assessments, and seamless scalability across all campuses. Collaborating with a highly regarded developer, we authored a detailed proposal for a tailored system that would meet the ministry’s unique needs.

As a proof of concept, I implemented and piloted a complete lesson in TalentLMS, which remains available for review and a future full-course rollout.

Conclusion
This project demonstrates my ability to lead strategic instructional redesign—transforming passive, video-based training into a dynamic, story-driven, and accountable learning journey for over 1,000 volunteers. The result is a scalable, spiritually resonant, and measurable training experience that empowers volunteers as the essential heart of Christ Fellowship Kids Ministry.
